Rebuilding an international logistics platform from scratch with DDD

01: BACKGROUND

A PoC that never reached market fit

The first version was built as a proof of concept, but it diverged from the core use cases and never reached market fit. As the business was redefined, a new platform adapted to the core use cases became necessary. A Delta Quest member led the architecture design, data modeling, and DB/API design as engineering lead.

02: CHALLENGE

An architecture out of step with the business

Architectural constraints no longer matched real business needs, and the system lacked the scalability for long-term operation. With the business strategy shifting, a redesign from scratch became the best option.

03: APPROACH

Redesign with DDD, migrate in phases

Domain-driven design was adopted: logistics workflows were analyzed to build a domain model and data model that faithfully reflect the business, with bounded contexts defined to untangle service dependencies. To limit migration risk, the old and new systems ran in parallel, and early adopters' feedback shaped a phased migration.

04: RESULT

Key KPIs achieved, processing 40% faster

After launch, the key KPIs — monthly shipments, revenue, and repeat customer rate — were achieved. Backend infrastructure optimization improved request processing speed by 40%, and the platform evolved into a scalable foundation adapted to the industry's needs.
